Commission AI agents to deliver documents: from brief to usable file
Use a complete business report brief to define the output, check calculations and file usability, and prepare repeatable document assignments.
When you ask an AI agent to produce a business report, you want to use that report afterwards: prepare a decision, run a meeting or inform an agreed group of readers. A long chat response does not yet meet that need. You need a file with dependable content, traceable figures and a form that people can open, read and reuse in their everyday work.
The biggest opportunity for getting a useful result lies in the assignment itself. The more clearly you describe its eventual use, the more precisely the agent can choose material, explain relationships and produce an appropriate deliverable. Here we develop a complete brief for an internal report on a service business’s performance. It is a management decision report, not a statutory set of accounts. Every business figure used below is explicitly hypothetical and serves only to make the working method concrete.
Describe the decision before describing the file
Start with the reader and the question the document should help them answer. “Create a business report” leaves too much undecided. A report for the managing director may need to support a capacity decision. A team leader’s document may need to explain which processes should change next week. Even with the same source material, those would be different documents with different priorities.
Our example asks a specific question: should the business accept more jobs next month, or first reserve time for rework? The report should explain the changes in completed jobs and reopened cases alongside each other. This gives the agent a criterion for choosing content. A lengthy company history would contribute little to that decision and therefore does not automatically belong in the report.
Next, describe how people will use the file. Will they read it before a meeting, show it on screen during the discussion or edit it afterwards? Those uses determine requirements for length, structure and editability. You might request an editable master and a reading copy. Establish before work starts whether the requested formats can be produced in the chosen working environment. A file extension is not proof that the document works in its intended application.

Give each source a clear role
An agent cannot reliably resolve contradictory material simply because you provide more files. Identify which source supplies the figures, which explains terminology and which is only a reference for presentation. An older report can demonstrate the desired tone without containing figures or statements that are still valid. Make that distinction explicit before it affects the new document.
For the service report, you could provide an approved monthly analysis, a short explanation of its statuses and the previous report as a format example. State that the current approved analysis governs the figures and the earlier report illustrates structure only. If sources disagree about the same period, the agent should flag the conflict instead of silently selecting whichever value appears more convenient.
Explain the terms that matter to the decision. Does “completed” mean operationally finished, administratively closed or already invoiced? What does “reopened” mean? In this example, it means a case requiring further work after its initial closure. Without that definition, the report might compare different work states and derive a precise-looking conclusion that has little practical meaning for the business.
Identify missing information as well. The analysis may not include the hours spent on rework. The agent can then describe reopened case numbers but cannot calculate their time requirement. The report should explain that boundary alongside the relevant finding. An openly identified missing value helps a decision more than a plausible estimate presented as if it were an actual business figure.
A complete brief for a usable management report
You can express a full assignment in connected prose. For our example: “Create an internal management report for the directors of our service business. It should support a decision about whether to accept additional jobs next month or first reserve capacity for rework. Use only the supplied approved monthly analysis for figures and the accompanying terminology note for their meaning.” This specifies purpose and source authority without prescribing every action.
Continue the brief: “In this example, the current month contains 184 completed jobs and twelve reopened cases. The comparison month contains 160 completed jobs and eight reopened cases. Treat these numbers as the explicitly hypothetical data for this sample assignment. The available information does not link reopened cases to the month in which the original job was completed. Do not therefore calculate a rework rate for each completion month.” That final instruction prevents a conclusion the data cannot support.
Define the output: “Deliver a concise decision paper with explanatory prose, a traceable account of the changes and a section identifying missing information. Put the decision, its evidence and the next useful check at the beginning. Use no more than two columns in any table. The file must make sense without access to the chat. Include the reporting period, data date and the source named in this assignment within the document.”
Set an intermediate review: “First show the proposed central message and one fully written sample section about completed jobs. After that direction check, create the complete file. Verify every calculation and open the result in the intended environment wherever that check is possible. State explicitly if a check could not be performed. Prepare the delivery for me; sending anything externally is outside this assignment.” The agent can now work towards an assessable result.
Finally, define completion: “The report is finished when the agreed files exist, can be used as intended, trace their figures to the supplied data and clearly identify unresolved points. Deliver them with a short message covering the result, checks and remaining questions.” This template describes a document assignment that must fit the configured environment. It is not a claim that the software contains an automatic management reporting feature or supports every possible file format.
Review the intermediate result where uncertainty matters most
Your first response should assess direction rather than individual punctuation. In the example, the crucial distinction is between more completed jobs and an unsupported claim about spare capacity. Ask to see the section where that interpretation becomes visible. A contents list alone is insufficient because a mistaken conclusion can remain hidden behind an otherwise sensible heading.
A useful sample section would explain that completed jobs increased from 160 to 184. That is 24 additional completions and a 15 percent increase relative to 160. Reopened cases simultaneously rose from eight to twelve. The data therefore show more completed jobs and more cases requiring further attention. The hours involved and the original completion months of those reopened cases remain unknown.
You can now give targeted direction. If the draft says productivity increased by 15 percent, it lacks a suitable measure of work input to support that interpretation. Change the statement to “15 percent more completed jobs”. If it turns twelve reopened cases and 184 completions into a dependable rework rate, point to the missing linkage. This feedback improves the business meaning rather than merely requesting a different writing style.
A direction check should make the remaining work easier. Identify what is correct and which specific correction must apply throughout the file. Avoid changing the purpose repeatedly during production. If you now want an external company presentation instead of an internal decision paper, the intended use has changed. Content, readers and checks need to follow that new purpose before the existing draft is simply repackaged.
Check calculations, conclusions and readability separately
Begin the arithmetic check with the source values. In the example, 184 minus 160 equals 24. Dividing 24 by 160 gives 0.15, or 15 percent. Twelve minus eight gives four additional reopened cases. Those values must agree in the summary, main text and any table. A correct table is not enough if the opening paragraph still contains a number from an earlier draft.
Then examine the conclusion. More completed jobs alone do not establish spare capacity. More reopened cases do not, without further context, establish a particular cause. An appropriate recommendation in the sample report is therefore to establish the actual time spent on renewed work and the available working hours before deciding to accept additional jobs. That is a concrete next investigation, rather than a fabricated answer to an unresolved operating question.
Read the file from the intended recipient’s perspective. Can the directors understand the question, the figures and the remaining uncertainty without knowing the original conversation? Are terms explained where they first appear? Does the main decision come before extended background material? A usable report allows its reader to understand the relevant relationships without a second explanation from the author who prepared it.
Finally, open the actual delivered file. Check page breaks, clipped tables, headings, characters and links. If an editable version was agreed, change an unimportant sentence in a copy and check that the structure remains intact. If there is also a reading version, inspect that as well. “File created” describes a production step; what matters is whether the agreed result works in the intended use.
Deliver one clear final version with an understandable status
Your team needs to know which file is authoritative for the next stage. Choose readable names that include the subject and reporting period. “Service report, example month, reading copy” is more useful than several files distinguished only by unexplained numbers. Establish which file is intended for editing and which represents the version to be used during the meeting.
The handover message should briefly explain what was delivered, which checks actually happened and what remains unresolved. In our example, it might say that the report shows 15 percent more completed jobs, while the decision about accepting more work still depends on missing rework hours. Figures and presentation have been checked and the agreed files are ready. The message does not replace the report, but it makes the status unambiguous.
Keep content review separate from distribution. A report prepared for you is not automatically intended for external recipients. If you later commission that distribution, identify the recipients and the version they should receive. For an internal document assignment, the work ends with the usable delivery to you. That boundary keeps the delivery aligned with its actual business purpose and audience.

Standardise only after one successful complete cycle
Once the first report works, preserve the elements that should remain stable: reader, decision question, terminology, structure, requested files and checks. Replace changing information deliberately in each cycle. The reporting period, data date and current sources must not survive from last month simply because reusing a template is convenient. Repetition is useful only when the new document genuinely reflects the new period.
Separate the enduring instructions from the monthly data. Instructions explain how to handle missing values and conflicting sources; the new data provide the current figures. This repeats a proven working method without carrying old statements into a fresh report. A correction from the first cycle, such as avoiding an unsupported rework rate, belongs in the template for as long as the underlying data limitation remains.
Evaluate value after actual use. Could the directors prepare the decision? Which question still required a separate explanation? Did a colleague have to repair the file extensively before using it? Those observations tell you whether the next assignment should be more precise. A recurring document task is well standardised when it reliably removes work and its recipient can use the result directly.
